What Japan reminded me about engineering

The most impressive technology was often the technology nobody had to think about.

People often ask what impressed me most about Japan.

The obvious answers would be the Shinkansen, the scale of Tokyo, the density of its infrastructure, or the sheer number of machines quietly doing useful work.

But what impressed me most was not any single piece of technology.

It was the absence of friction.

Millions of people move through railway stations every day without needing to negotiate every movement. Queues form without barriers. Platforms remain orderly. Restaurants serve enormous volumes of customers from remarkably small spaces. Luggage arrives where it should. Public spaces remain usable because people understand that they are participating in a shared system.

The result feels effortless.

It is not.

Effortlessness is usually the result of enormous effort applied earlier: thoughtful design, clear rules, disciplined operations, maintenance, training, and a culture that takes reliability seriously.

This is where many digital projects go wrong.

They optimise for the moment of presentation.

The interface looks modern. The demonstration works. The architecture diagram is impressive. The artificial intelligence produces a convincing answer while everyone important is watching.

But the real test begins afterwards.

Can the system recover when a provider fails?

Can a new employee understand it?

Can an operator identify why a result was produced?

Can the organisation replace a critical dependency?

Can a customer complete the task without first learning how the system was built?

Good technology does not continually demand attention from the people using it.

It absorbs complexity instead of exporting it.

That does not mean hiding important decisions or creating opaque systems. It means placing complexity where it belongs: inside deliberate architecture, documented processes, effective monitoring, and clearly assigned responsibility.

Japan reminded me that engineering is not primarily about making impressive objects.

It is about making life work.

The best railway is not the one passengers discuss throughout the journey. It is the one that allows them to arrive, on time, without having to think about the machinery that made it possible.

The best digital systems should aspire to the same standard.

Reliable enough to become ordinary.

Clear enough to be trusted.

Well designed enough to disappear.
